A leading Original Equipment Manufacturer (OEM) of On-Track Machines and maintenance provider to Network Rail’s trainsets received their first train operating contract in 2022, and required support into successful mobilisation.

Scaling internal capabilities to diversify and meet new market challenges

We drew on our expert guidance and industry knowledge to provide strategic and operational advice, allowing our client to transition from their historical maintenance model into operating locos. The development of a clear projected increase in service informed the project plan, and instilled the delivery team with the confidence to mobilise the right things, at the right time - in the right way. 

 

Key elements of our role on this project were assessing current capabilities, establishing a scalable model and addressing future needs for increased capacity as this scalability was realised. This included considerations of operability, such as driving and moving locos, and navigating the employment and recruitment for drivers of the new fleet. We also helped the client build an understanding of the associated rules and regulations for operating under contract for the first time.

The mobilisation was a resounding success, and although no timeframe was originally specified, the new venture successfully became business as usual within six months. 

 

Having successfully established the mobilisation with a contingency plan for future scaling, InnoRail were then appointed to assist on implementing additional service lines to the client, and subsequently, their client. These service lines supported the graduated transition to a contracting model which would prepare them for their future plans, initially over the next two years, but with a view to long-term success.

 

Three core initiatives were developed throughout the program of works: 

  1. New delivery model; we helped our client to establish more efficient fleet maintenance activities, which included strategically located teams and an improved shift pattern. This supported out-of-course maintenance and repairs as the operational contract became business as usual.

  2. Improved hardware; we supported the client’s implementation of upgraded depot hardware, which in turn supported the increased maintenance capacity, and allowed for a faster turnaround of planned maintenance of their fleet.

  3. New approach to multi-contact engagements; we assisted our client in bringing a collaborative approach to the main four delivery businesses that deliver Infrastructure Monitoring activities for the end client.

 

Throughout this focused project delivery, InnoRail mapped achievable milestones for the client, enabling them to successfully scale their internal capabilities and subsequently meet and exceed their client’s requirements. The result was increased efficiencies across the business and a diversification of capability which positioned them for new challenges as they continue to grow.
